Plan the free-time activity before you arrive, not once you're there. Groups that leave the afternoon open 'to figure it out' usually end up splitting into smaller groups doing less than they'd hoped. Booking a boat outing, a guided hike, or a golf outing in advance — even loosely — gives the group a shared touchpoint and something to look forward to between work sessions.
